The Breadth-Depth Spectrum
Professional service businesses exist on a spectrum from maximally broad (we help any business with any marketing problem) to maximally narrow (we help Series A SaaS companies in fintech build SEO-driven content systems).
The conventional advice is to niche as narrowly as possible. Like most conventional advice, this is right directionally and wrong at the extreme.
When Broad Works (And When It Does Not)
Broad positioning works under two specific conditions:
Condition 1: You are in a geographically limited market where the total addressable client base is small. A marketing consultant in a small city who niches to SaaS companies may have 5 potential clients in their market. Staying broad makes strategic sense.
Condition 2: You have a genuinely differentiated methodology that works across industries and your differentiation is in the approach, not the audience.
In any other situation — large geographic reach, digital presence, multiple capable competitors — broad positioning loses to niche positioning.
The Niche-Down Decision Framework
Before niching, answer four questions:
- —Is there a specific type of client I serve unusually well — where my results are consistently stronger?
- —Is there a type of work I do most energized by?
- —Is there a category where I have enough experience to create genuine authority?
- —Is there an underserved niche in my market — a category where no one has established clear authority?
Where these four answers converge is your niche.
The Fear of Niching
The most common objection: "What if I need a client outside my niche?" The answer: you can always serve outside your niche. Niching your marketing does not prevent you from saying yes to opportunities. It just ensures your marketing is attracting the right ones.
