!The Challenge
An online coding bootcamp was spending $800 in paid media per enrolled student — a CAC that made the economics increasingly difficult at their price point ($4,500 per program). Organic search drove 5% of applications. The brand was unknown outside their small referral network despite having measurably strong graduate outcomes (87% employed in tech within 6 months).
⚙The Strategy
Built a 9-month content authority program: career outcome content (detailed graduate stories with specific job titles, salaries, and timelines), job-outcome keyword mapping (not "learn Python" but "become a Python developer without a degree"), comparison content (bootcamp vs. CS degree vs. self-teaching), portfolio and skills content (what employers actually want to see), and a local market strategy targeting geographic areas with tech job market momentum. AI accelerated content production at volume; graduate outcome content was human-written with graduate permission.
✓The Results
9 months in: organic applications grew from 5% to 28% of total. Paid CAC dropped from $800 to $312 as organic channel matured. The program now appears on page 1 for 34 long-tail career-change-to-tech queries. Enrollment grew 40% year-over-year while marketing budget held flat.
The Job-Outcome Keyword Discovery
The first insight from keyword research: almost no searches for "learn to code bootcamp." Significant searches for "how to become a software developer without a degree," "switch careers to tech after 30," "become a web developer in 6 months."
The searcher is not looking for a learning product. They are looking for a career transformation path. This distinction shaped every piece of content we produced.
Graduate Story as the Conversion Engine
The highest-converting single content type: graduate career change stories with specific numbers.
Not "John changed careers to tech" — but "John was a teacher earning $48K. After 6 months in the bootcamp and 3 months of job searching, he accepted a junior developer role at $85K. Here is exactly what his learning journey looked like, what his portfolio contained when he started applying, and what the interview process was."
This content serves multiple functions:
- —SEO: Ranks for "teacher to software developer," "career change at 35 to tech," "how long to get first dev job"
- —Conversion: Prospective students with similar backgrounds self-identify with the graduate
- —Trust: Specific numbers (salary, timeline, company type) are verifiable and therefore credible
We produced 12 graduate stories in 9 months. These 12 pages collectively receive 2,400 monthly visitors and convert at 8.3% to application — the highest conversion rate on the site.
The Comparison Content Conversion Rate
"Coding bootcamp vs CS degree vs self-teaching" content addressed the primary objection in every prospective student''s mind: is this the right path for me?
Honest comparison content — including acknowledging that a CS degree is better for certain outcomes, while a bootcamp is better for career-change speed — built extraordinary trust and sent the self-selecting searcher who wanted a bootcamp specifically into the conversion funnel with objections pre-handled.
