!The Challenge

A B2B payments infrastructure startup was generating 100% of pipeline from outbound SDR activity and paid events. Content was an afterthought — a blog with 6 posts, no SEO strategy, and zero organic pipeline attribution. The VP of Marketing knew this was unsustainable at scale but could not justify content investment without demonstrating attribution to revenue.

The Strategy

Built a 12-month content-led pipeline program: keyword clusters mapped to ICP job titles and problems (CFO, treasury manager, controller), a comparison and evaluation content library (competitor comparisons, category explainers, ROI calculators), case study production (4 detailed case studies), and a UTM-based attribution system to track content-influenced pipeline. AI accelerated draft production; a B2B finance writer handled expert editing.

The Results

12 months post-launch: organic search traffic grew 8x, 43% of new qualified pipeline has content attribution, organic channel now generates an estimated $340K in influenced ARR annually. Content cost: $72K (retainer × 12 months). ROI: 4.7x.

The Attribution Challenge (and Solution)

The first thing the VP of Marketing needed was a way to demonstrate that content investment was attributable to revenue — not as a nice-to-have but as a prerequisite for getting budget approved.

We built a simple but robust attribution system before publishing a single piece of content:

  1. All blog content links back to the site with UTM parameters (source=blog, medium=organic, campaign=[article-slug])
  2. The CRM was configured to track content engagements as a contact field: first content touch, last content touch, total pieces consumed
  3. A "content-influenced" pipeline flag was added: any deal where the account had at least one content touchpoint before becoming a SQL

This system took 3 weeks to implement. By month 6, it was generating data that made the content program''s pipeline contribution undeniable.

The Comparison Content Engine

The highest-converting content type: comparison pages. "[Brand] vs [Competitor 1] vs [Competitor 2]," "best payment infrastructure platforms for [use case]," "how to evaluate payments APIs" — these pages captured buyers in the active evaluation stage, when they were making vendor selection decisions.

These pages were honest: where competitors had genuine advantages, we acknowledged them. This honesty increased credibility and improved conversion among the sophisticated buyers (treasury managers, CTOs) who were the actual buyers for the product.

Month 12 Report Card

A year after launch, the content program was the second-highest pipeline generation activity after the SDR team — at roughly one-third of the cost per pipeline dollar. The VP of Marketing used this data to double the content budget for year two.
