Why Retainers Are Better Than Projects (For Both Parties)

For consultants: retainers provide predictable monthly revenue, reduce the feast-or-famine cycle, and eliminate the constant business development required to replace completed projects.

For clients: retainers provide consistent access to expertise, allow for ongoing strategy refinement as conditions change, and are typically more cost-effective than hiring for ad hoc projects at premium rates.

The barrier to retainers is almost never logical — it is structural. Clients default to projects because that is how consulting is conventionally sold.

The Project-to-Retainer Conversion

The best time to propose a retainer is at the end of a successful project — when the client has just experienced your value and can see the future need clearly.

The framing: "We have built a strong foundation over the past [timeframe]. The challenge is that content strategy and execution need to be ongoing to compound — a one-time project is like doing one workout. Would it make sense to talk about how we could continue this work on an ongoing basis?"

The structure to propose: Define what ongoing looks like in concrete terms. Not "I'll be available for questions" but "X hours per month on [specific activities], including a monthly strategy session and weekly check-in."

The pricing: Monthly retainers should be priced at 1.5–2x your effective hourly rate for project work. The premium reflects the commitment you are making (they always have access), and the discount they receive compared to hiring you for new projects.

The Retainer Renewal System

Retainers need renewal conversations every 6–12 months to prevent drift. Schedule a formal review at month 5 or 11: "Let's assess what we have accomplished and decide together whether to continue, adjust, or expand the engagement."
